How Do Different Ways of Thinking Become Collective Intelligence?

Cognitive diversity in organisations is widely regarded as a valuable resource. Different experiences, areas of expertise and ways of perceiving the world are expected to reveal blind spots, generate new ideas and enable better decisions. Yet when people think differently, collective intelligence does not arise automatically.

Sometimes, the opposite happens. Conversations become more laborious, terminology is interpreted differently and objections are mistaken for resistance. People talk past one another even though they are discussing the same problem. In the end, it is not necessarily the most robust assessment that prevails, but the one that sounds most familiar or is presented by the most influential person.

What matters is what the organisation can do with those differences. Cognitive breadth only becomes an organisational capability when different observations can be made visible, related to one another and translated into decisions.

What Cognitive Diversity in Organisations Actually Means

Cognitive diversity describes differences in how people perceive, process, prioritise and interpret information. These differences may arise from professional backgrounds, experience or organisational roles. They can also include variations in attention, levels of abstraction, attention to detail, perceptions of risk, language processing and problem-solving strategies. One person may assess a planned change primarily from a strategic perspective. Another may recognise technical dependencies. A third may notice early on where the new process is likely to fail in day-to-day operations. A fourth may realise that the underlying problem has been framed incorrectly from the outset. None of these perspectives captures the whole picture. Together, however, they may produce a more complete understanding.

Cognitive and demographic diversity should not be treated as interchangeable. A demographically diverse team may think in remarkably similar ways in a particular situation, perhaps because everyone has received comparable training, followed similar career paths or adapted to the same unspoken norms. Conversely, people with similar demographic characteristics may bring very different knowledge, experiences and mental models. For organisational performance, the relevant question is therefore not only who is present. It is which differences become active and influential in relation to the task at hand.

Research into diversity in work groups offers no simple guarantee of success. The Categorisation-Elaboration Model describes two opposing processes. Diversity can broaden access to task-relevant information and perspectives. At the same time, it can encourage social categorisation, separation and conflict. Prejudice against people perceived as belonging to an out-group may then prevent their information from being examined properly. Diversity is therefore initially a potential source of information. Whether it becomes an advantage depends on how that information is processed.

Collective Intelligence in Teams Is Not the Sum of Individual Knowledge

A team does not become intelligent simply because it contains particularly clever or experienced people. What matters is whether the knowledge available within the team can be combined into a shared capability. In research conducted by Anita Woolley and her colleagues, groups displayed relatively consistent differences in performance across a range of tasks. The researchers described this as a collective intelligence factor. It could not be explained solely by the average or maximum individual intelligence of the group members. Instead, it was also associated with factors such as social perceptiveness and more evenly distributed participation in conversations.

These findings should not be treated as a universal formula. They do, however, illustrate an important principle: group performance is created through interaction. Several stages of translation lie between an individual observation and an insight that can be used collectively. First, someone has to notice a relevant signal. That person must then interpret its significance and express it in a way that allows others to understand the connection. The other participants need to absorb the information, compare it with their own knowledge and give it appropriate weight. Finally, the new insight needs to influence a decision or experiment. Knowledge can be lost at every one of these stages.

Consider a hypothetical example. A company is developing a new digital application. The project team discusses features, budget and the planned launch date. Someone from customer support points out that users already struggle with a similar interface in an existing product. From a purely technical perspective, the observation may initially appear unremarkable. For the eventual adoption of the product, however, it could be decisive. If the comment remains in the meeting notes without changing the problem definition or the prototype, the knowledge was present but organisationally ineffective.

Collective intelligence does not mean that everyone knows everything. It means that distributed knowledge is brought together where it is needed for a shared task.

Different Ways of Thinking at Work Do Not Only Create Advantages

Different ways of thinking at work often increase the effort required for collaboration before they improve the result. People with similar mental models require fewer explanations. They use comparable terminology, regard similar issues as relevant and reach a sense of consensus more quickly. This speed can feel efficient, but it is not necessarily evidence of sound judgement.

Cognitive diversity interrupts what appears self-evident. One person questions the strategic rationale, while another wants to understand the exceptional case. Someone argues from data, while someone else refers to recurring patterns from operational experience. One person wants to define the problem precisely before proceeding, while another wants to begin testing ideas as quickly as possible. Such differences can lead to better solutions. They can also produce misunderstandings, frustration and interpersonal conflict. This is particularly likely when participants do not recognise their own approach as one perspective among several, but regard it as the only objectively appropriate way of working.

A difference in information processing can then quickly become a judgement about the person: “Too focused on detail.” “Too theoretical.”

“Not solution-oriented.”

At this point, the level of the discussion changes. Instead of examining the informational value of the contribution, the group begins to assess whether the person appears agreeable, pragmatic or collaborative. People who identify inconsistencies, risks or overlooked dependencies at an early stage may consequently be perceived as difficult. That does not mean their concern is necessarily correct. Nor does it mean it is wrong. An organisation capable of producing insight distinguishes between the social impact of a contribution and whether its content deserves examination.

Knowledge Sharing in Organisations Requires Active Processing

Knowledge sharing in organisations does not consist of allowing everyone to state their information once. What matters is whether that information is discussed, explained, tested and connected with other knowledge. In research, this process is often described as information elaboration. It is demanding because it requires a team not merely to tolerate differences, but to work with them intellectually.

A well-known problem can be found in research on hidden profiles. Groups tend to discuss information that several participants already know. Information held by only one person, or by a small number of people, receives less attention. As a result, a group may make a poor decision even though all the information required for a better decision is available somewhere within the team.

For meetings, this means that a large amount of communication does not necessarily indicate good knowledge exchange. A lengthy discussion may primarily repeat what everyone already agrees upon. Structures that actively search for differences are more useful. Before a decision is discussed collectively, for example, participants can first record separately which risks, observations and assumptions they perceive. Only afterwards are these assessments compared. This reduces the likelihood that everyone will align prematurely with the first opinion expressed.

Useful questions include:

  • Which information is currently known by only a few people?
  • Which observation does not fit our preferred explanation?
  • Which assumption are we treating as a fact?
  • What can operational teams see that is invisible in strategic planning?
  • Whose knowledge will only become relevant once implementation begins?
  • Which objection has been heard but not yet examined on its merits?

Questions of this kind may initially slow a decision down. In complex situations, however, they can reduce later corrections, failed developments and implementation problems.

Neurodiversity and Innovation: Not a Romantic Success Story

Simplified narratives quickly emerge around the relationship between neurodiversity and innovation. Autistic people are presented as inherently analytical, people with ADHD as naturally creative, and dyslexic people as predominantly visual thinkers. Such descriptions replace deficit-based stereotypes with talent-based stereotypes. They do not become more individual or accurate as a result. Neurodivergent people differ from one another just as much as anyone else.

Neurodiversity and innovation become connected when different ways of thinking broaden what an organisational system is capable of noticing. One person may detect inconsistencies that others overlook. Another may recognise unusual connections. Someone may be able to work deeply and persistently on a problem, while someone else moves rapidly between perspectives.

Yet even valuable observations remain ineffective when they cannot be expressed in an accepted format or when unfamiliar communication is interpreted prematurely as a lack of competence. Neurodiversity is therefore not only a question of belonging. It is also a question of an organisation’s capacity to recognise and use knowledge.

Psychological Safety Is a Prerequisite, Not a Complete Solution

People are more likely to voice dissenting assessments when they do not expect humiliation, devaluation or negative consequences. Psychological safety is therefore relevant to learning, open communication and the reporting of mistakes. Research generally describes it in terms of how people perceive the interpersonal consequences of asking questions, expressing objections or taking other social risks.

However, psychological safety does not automatically resolve every problem associated with collective insight. A team may treat its members respectfully while still sharing the same blind spots. People may feel safe but lack a common language for expressing their knowledge. A meeting may be friendly while remaining shaped by time pressure, conformity or unclear decision-making authority.

Psychological safety makes it easier for different views to be expressed. It guarantees neither their quality nor their careful processing. That requires additional conditions: conceptual clarity, productive disagreement and suitable decision-making processes. It is equally important to distinguish between different forms of conflict. A substantive disagreement is not yet a relationship conflict. An objection is not automatically a sign of inadequate commitment. Consensus is not reliable evidence that a problem has been understood thoroughly.

Power and Status Influence Which Knowledge Counts

Knowledge is rarely evaluated independently of its source. The same observation may be received very differently depending on whether it comes from a managing director, an experienced specialist, a new team member or an external contractor.

Formal hierarchies are not inherently problematic. Organisations need accountability and decision-making authority. Without them, coordination can become endless and responsibilities unclear. Hierarchy becomes problematic when status is confused with substantive relevance.

Power does not only influence the final decision. It also shapes who receives access to information, who is invited to participate, how long someone is allowed to speak and whose unfinished thoughts are taken seriously. Perceptions of competence may also be distorted. Research into information elaboration indicates that more intensive discussion does not automatically produce better outcomes if a group gives excessive expert influence to the wrong people. Cognitive breadth becomes useful when contributions are examined according to their relevance to the task, rather than solely according to the position of the person presenting them.

Cognitive Diversity Becomes Effective Through Organisational Design

Whether different perspectives develop into collective intelligence does not depend only on the behaviour of individual team members. Structures also determine which knowledge can emerge and which knowledge is able to influence decisions.

An innovation workshop may produce many ideas and still achieve very little if the later selection criteria merely reinforce established business logic. An interdisciplinary team may be diverse in composition but one-dimensional in its decisions if only one function possesses formal authority. A prototype may generate important insights that remain without consequence because the project has already been fixed politically or financially. Innovation is therefore not a single creative moment. It is a chain of perception, interpretation, development, evaluation, experimentation and implementation. Cognitive diversity can contribute at every stage. It can also be filtered out at every stage.

You can therefore examine the following questions in your own organisation.

  1. Which differences do we need for the task? Not every form of diversity is equally relevant in every situation. A strategic scenario exercise requires different perspectives from the analysis of a technical fault.
  2. Where is knowledge located that is regularly absent from decisions? Relevant knowledge is often found at interfaces, in operational roles or among people who are only included at a late stage of a project.
  3. How are dissenting assessments examined? Is there a substantive process for evaluating them, or does the social reaction in the room determine what happens next?
  4. Who translates between different forms of thinking and knowledge? This responsibility should not remain permanently with those whose perspectives differ from the organisational norm.
  5. Which contributions are actually able to have an effect? Visibility alone is not enough. What matters is whether an observation can alter the understanding of the problem, the prioritisation, the experiment or the eventual decision.

Cognitive Breadth Is a Property of the System

Different ways of thinking do not automatically produce better ideas or more intelligent decisions. Initially, they simply expand the range of what an organisation might be able to perceive and consider.

Collective intelligence only emerges when the organisation can process that range. This requires people with different perspectives. It also requires translation, substantive examination, appropriate decision-making procedures and a deliberate approach to power and status. Psychological safety is important, but it is not sufficient on its own.

The quality of a cognitively diverse system is therefore not demonstrated by the number of differences it contains. It is demonstrated by whether relevant knowledge can still be recognised and used when it is expressed in an unfamiliar way, comes from someone with limited influence or challenges the organisation’s preferred explanation.
